Most management information systems fail quietly. Reports are produced every week, emailed to a list, and rarely opened. A useful MIS is designed backwards from the decisions leaders need to make, not forwards from the data that happens to be available.
Start with decisions
Ask each leader which decisions they make weekly and monthly: hiring, pricing, purchasing, follow-ups, resource allocation. For each decision, identify the two or three numbers that would change it.
Keep it short
- One page or one screen per audience.
- Five to eight metrics, each with a target and a trend.
- A short commentary on what changed and why.
- A clear list of actions with owners.
Make data trustworthy
Leaders stop reading reports they do not trust. Define every metric in writing, use one source for each number, and automate extraction from the ERP, CRM or accounting system instead of copying between spreadsheets.
Choose the right rhythm
Daily operational numbers suit a dashboard that teams check themselves. Weekly and monthly packs suit leadership reviews. Match the rhythm to how often the decision is actually made.
Highlight exceptions
Colour or flag only what is off track. A report where everything is highlighted teaches readers to ignore highlights.
Review and prune
Every quarter, ask which metrics drove a decision. Remove those that did not, and add the questions leaders kept asking in meetings.
Common pitfalls
The most frequent mistakes are reporting vanity numbers, mixing operational and strategic metrics in one pack, and changing definitions without telling readers. Another is building reports nobody owns. Give every report a named owner who checks it before it goes out and answers questions about it.
A final tip: send the report at the time leaders plan their week, not when the data happens to be ready.
FAQ
Excel or a BI tool? Start with what the team can maintain. Automated spreadsheets are fine early; move to a BI tool when data sources and users grow.
How long does it take to set up? A focused first version for one function can usually be built in a few weeks once metric definitions are agreed.
